For small Brazilian e-commerce and services teams, Instagram DMs bring in 20 to 35 percent of sales inquiries, depending on the category and brand activity. When teams manage Instagram in the native app alongside WhatsApp and email, replies often come 2 to 4 hours later than WhatsApp replies from the same customers that day.
The delay is not carelessness. It follows from the way Instagram was built.
Why Instagram DMs Get Missed More Often
Instagram's alerts were not built for business message management. On a personal account, a DM feels rare and important. On a business account receiving 15 to 30 messages per day, that notification model quickly fails.
Teams we speak with report the same issues. First, when several people manage one Instagram account on their phones, alerts reach whoever has the app open, or everyone at once without coordination. Two people see the message, neither knows if the other replied, and ownership stalls the response.
Second, Instagram lacks a desktop client comparable to WhatsApp Web. Reps who work mainly on laptops must switch to a phone, so they check Instagram in batches instead of responding in real time.
Third, Instagram's thread layout can bury older messages. If a lead asked about a product three days ago and got no reply, finding it means scrolling past newer comments, story replies, and mentions in the same thread.
The Response Window That Can Win a Lead
For purchase-intent messages, every channel has a narrow response window. Someone asking, "how much does shipping cost to Porto Alegre?" is deciding now, viewing your product and perhaps comparing it across three other browser tabs.
A reply within 10 to 15 minutes keeps the conversation warm. Wait 3 hours, and many prospects have chosen elsewhere, or their buying moment has passed and must be rebuilt from scratch.
This applies to WhatsApp too. Most teams have already improved WhatsApp response times because its urgency is obvious. Instagram DMs send a weaker urgency signal, so teams quietly rank them lower. The deprioritization is structural, not intentional.
Context Loss Makes It Worse
When a rep answers a late Instagram DM, important context may be missing. The customer may have followed up, replied to an Instagram story, or asked the same question on WhatsApp for a faster answer. Instagram's native interface does not link these conversations.
The rep then answers a fragment instead of the full exchange. They might repeat an answer the customer received elsewhere or miss that the customer has moved to a follow-up question. The original delay grows into an interaction that feels disconnected.
What Better Instagram DM Teams Do
Teams that manage Instagram DMs well use one structure: Instagram messages enter the same queue as other channels, with the same response expectations.
Customers do not need to change how they use Instagram. Your team's view of incoming messages does. Put a WhatsApp message and an Instagram DM side by side in one inbox, sorted by arrival time, and both appear as customers waiting for replies.
Another pattern is clear queue ownership. One person owns the DM queue during each shift, rather than "whoever gets to it first." They make sure nothing passes the response target and can delegate while keeping accountability clear.
The Boundary to Draw
Instagram does not need equal treatment to WhatsApp for every team. If customers strongly prefer WhatsApp and Instagram is secondary, lower-intensity coverage may fit. Resource each channel according to how customers use it.
The problem is leaving Instagram outside support entirely. That creates a dark hole for leads who found you through content or a friend's share, have real purchase intent, and sent a DM as their first contact. They are not lower quality than WhatsApp leads. They use a different door, and silence at that door rarely sends them back through another.
The practical fix is to connect Instagram to a shared inbox with the same visibility as other channels. Instagram stays the same. Your team's view of it changes.
